How we work

Built like a business, not a campaign.

An international patient business grows in stages, from launch through growth, competition and maturity. Each stage needs different work, its own numbers and a clear check before moving on. Here is how we run it with your hospital, and what we will not promise.

Business life cycle

Know your stage, and what it costs.

An international patient business moves through the same stages as any business. Each stage needs different work, and profit always arrives later than volume. We move on only when the numbers show the current stage works.

Illustrative business life cycle A conceptual curve: flat during Foundation, rising slowly at Launch, rising fastest in Growth, flattening in Shake-out, level in Maturity, then either a dashed line upward for Renewal or a dotted line downward for Decline. No numbers; not a forecast. renewaldecline FoundationLaunchGrowthShake-outMaturity
Illustrative shape only, not a forecast. Stages follow the standard business life cycle model (launch, growth, shake-out, maturity, decline) described by the Corporate Finance Institute, with a Foundation stage added before launch.
1

Foundation

Discovery · Assessment · Planning

Focus
Understand your strengths, choose markets that fit them, agree case rules, roles and reporting.
Financial outlook
Costs come before any revenue: time, assessment and set-up.
We track
Your starting response time and conversion from inquiry to arrival.
Gate
Plan, case rules and fees approved by your management.
2

Launch

Start in a few markets

Focus
Start with a limited set of markets and agents, so problems surface while volumes are small.
Financial outlook
Volume is low and costs are high. Expect losses or thin results here; cash flow is at its weakest.
We track
Inquiries by market and agent, response time, first cases through to arrival.
Gate
Cases move from inquiry to arrival without breaking down.
3

Growth

Operate & improve

Focus
Put more effort into the markets, agents and channels that convert; cut back the ones that don’t.
Financial outlook
Volume rises quickly. Profit follows, but later than volume, as set-up costs are spread over more cases.
We track
Conversion at each step, and results by market, agent and channel, every month.
Gate
Conversion and response time hold steady as volume rises.
4

Shake-out

Competition catches up

Focus
Other hospitals and agents chase the same markets. Win on response speed, service quality, clear pricing and agent loyalty, not on higher commissions.
Financial outlook
Growth slows and margins come under pressure; cost per patient matters more than volume.
We track
Conversion and results by market and agent, to see where you are losing ground.
Gate
Your position holds in the markets that matter most.
5

Maturity & renewal

Scale or reinvent

Focus
Protect quality at volume, then extend the cycle with new markets, specialties or channels, each starting again at Launch.
Financial outlook
Volume is stable but margins are thinner. Without renewal, the business slowly declines.
We track
The same measures, compared with earlier periods and across markets.
Gate
A decision each year: renew, hold or step back.

Where does your hospital start?

New to international patients

Start at Foundation. The work is building the system before the first referral.

Patients come, but results have stalled

Start at Assessment. Usually the gaps are response speed, conversion or a few channels carrying all the volume.

Growing, but margins are shrinking

You are likely in Shake-out. The focus moves from more volume to better conversion and lower cost per patient.

Patients or agents have had bad experiences

A negative reputation has to be rebuilt before it can grow. We fix the cause first, then rebuild trust with agents and patients case by case. This takes longer than a normal launch and needs a different way of working.

Patient journey

Every step has an owner and a number.

International patients decide over several conversations. We follow each step so you can see exactly where patients are won or lost.

Cost per patient

Know what each patient really costs.

Because agent commissions are reported case by case, your finance team can work out the real cost of each channel with your own revenue figures.

FORMULA

Contribution per case

Hospital revenue for the case − agent commission − Thailux fee = what the case contributes

AGENTS

Agent cases

Carry an agent commission, which Thailux pays and reports to you case by case.

EMBASSY

Embassy channel cases

Recorded as their own channel, so you can compare them with agent and direct cases.

DIRECT

Direct cases

Patients from our own marketing team, with no agent commission.

Monthly review

Decide with data, every month.

This is how we already work: every month, each market and each agent gets one of three decisions.

1

Look at the numbers

Response time, conversion at each step, and results by market, agent and channel.

2

Review together

We go through the monthly report with your management and agree what it means.

3

Decide

  • Continue
  • Adjust
  • Stop

for each market and each agent, so effort goes where it works.

What we don’t promise

We won’t sell you a growth curve.

Any partner that guarantees patient numbers before seeing your hospital is guessing. Here is what we tell every hospital up front, and why.

  • No guaranteed patient numbers. Why: results depend on things only your hospital controls: specialties, prices, capacity and how fast cases are answered. We commit to the work and the reporting, not to a number.
  • Profit comes later than volume. Why: set-up, staff and marketing costs come first, while revenue builds case by case. Early months are an investment; we show you the numbers each month so you can judge it.
  • Markets have seasons. Why: demand moves with periods such as Ramadan, school holidays and local festivals. Plans, staffing and targets have to follow the calendar, not a straight line.
  • New markets take time. Why: agents and patients in a new market trust a hospital only after seeing real cases handled well. That is why we start small and grow from proof.
  • A damaged reputation takes longer to repair than to build. Why: if patients or agents remember a bad experience with your hospital, they share it. We first fix the cause, then rebuild perception case by case, which takes more time and a different approach than a normal launch.
  • Some channels will not work. Why: not every market or agent suits every hospital. When one does not convert, we say so in the monthly review and change course.
Case rules

Agreed before referrals start.

Case rules are set with your hospital during planning, so both sides know how each case is handled, counted and reported.

01 / SOURCE

Every case has a known source

Each case is recorded with its channel: one of our referral agents, an embassy channel, or a direct patient from our own marketing team.

02 / ROLES

Medical decisions stay with you

Your hospital reviews every case, prepares the treatment plan and quotation, and keeps full clinical responsibility. Thailux handles non-clinical coordination.

03 / COMMISSIONS

Commissions are visible

Thailux pays its referral agents. Each agent commission is reported to you case by case, separately from our fee. Direct patients carry no agent commission.

04 / COUNTING

Counting and duplicates agreed upfront

How cases are counted, and how a patient who contacts both your hospital and Thailux is handled, are agreed with you before referrals start.

Working with
several hospitals.

Thailux works with more than one hospital. These are the rules we follow, and every partner hospital receives them.

Where a patient is referred

In this order

  1. The hospital best able to treat the case.
  2. If two are equally suitable, our main partner hospitals are offered first.
  3. If it is still equal, the patient chooses between two hospitals.

We decide on clinical fit, capacity, language and quoted price, never on commission.

Our commitments

To every partner

  • Our fee is the same for hospitals in the same city.
  • Staff we place work only for the hospital they are placed in.
  • Exclusivity by specialty and city is possible for co-managed partners.
  • You can see where cases went and why.
Reporting

What your management can verify.

A shared case list and a monthly report. Below is an example of what the monthly view looks like.

  • Full list of referred cases
  • Status of every case
  • Agent commissions, case by case
  • Monthly report to management
  • Where cases went and why
